Spray-foaming the attic of an existing Houston house: when it pays, and the step that decides it
Foaming the underside of the roof deck in an existing Houston house is worth it when the ductwork and air handler live in the attic, the roof deck is sound, and you are keeping the house for years. It goes wrong when the air conditioner is not re-sized afterwards, because an already oversized unit becomes more oversized and the house gets clammier, not drier.
Spray foam on the underside of the roof deck is worth the money on an existing Houston house when three things are true: the ductwork and air handler sit in the attic, the roof deck is sound, and you intend to keep the house long enough to feel the difference. It goes wrong most often for one reason. The air conditioner is not re-sized afterwards, so a unit that was already too big becomes much too big, and the house ends up clammier than before the foam went in.
That last part is the whole article, really. The foam is the easy half.
What does foaming the roof deck actually change?
It moves the boundary of the house.
In a conventional vented attic, the insulation sits on the attic floor, on top of the ceiling drywall, and everything above it is outdoors in every way that matters. Soffit and ridge vents pull outside air through the space on purpose. In August that means the ducts carrying your cold air, and in most Houston houses the air handler itself, sit in one of the hottest places in the county, and every leaky joint in that duct run is either leaking cold air into it or pulling attic air back into the house.
Foam the underside of the roof deck, close the vents, and the attic becomes part of the conditioned house. It is not cooled to 72, but it runs near indoor conditions instead of near roof temperature. The ducts stop fighting the attic. Duct leakage stops mattering nearly as much, because a leak now spills conditioned air into a conditioned space.
For a Houston slab house there is a second benefit people underrate. Because moving plumbing through a post-tension slab is expensive, a lot of reroutes and additions go overhead instead, which is covered in more detail in the piece on gumbo clay and Houston foundations. Water lines in a vented attic are water lines outdoors. February 2021 made that point across the whole region during Winter Storm Uri, when attic plumbing froze and split in houses that had never had a problem. In a conditioned attic those same lines are indoors.
Why does the air conditioner have to be re-sized?
Because the load just dropped, and in Houston an oversized unit is a humidity problem, not a comfort bonus.
Oversized equipment is close to the norm here. Units get sized by square-foot-per-ton rules of thumb, or by matching whatever was there before, and a contractor rarely loses a job by quoting one size up. The result is a system that drops the thermostat to setpoint in a few minutes and shuts off. Air conditioning pulls moisture out of the air only as a side effect of running long enough for the coil to get cold and stay cold. Short cycles never get there. The room reads 74 on the wall and feels like a locker room.
Now take the ducts and air handler out of a hot attic and put them inside. The cooling load of the house falls, sometimes by enough to change the equipment size and sometimes not. How much depends on how much duct and equipment were up there and how bad the leakage was. The only honest way to know is a new Manual J load calculation, the Air Conditioning Contractors of America method, run on the house as it will be after the foam, followed by equipment selected to that number.
What usually happens instead is the foam contractor foams, the HVAC stays, and the owner discovers in the first humid spring that the house is cool and damp. The EPA's guidance is to keep indoor humidity below 60%, ideally between 30 and 50. Above that band, wood floors cup and mold gets a foothold. A conditioned attic sitting at high humidity is worse than a vented one, because now that damp air is inside the house.
If the existing unit is near the end of its life anyway, the timing is ideal: foam first, then buy the smaller unit the new load calls for. If the unit is 3 years old and now oversized, you have a harder conversation. A standalone whole-house dehumidifier on its own humidistat is the usual repair, and it works, but it is a second appliance you did not plan to buy.
Open-cell or closed-cell foam on a Houston roof deck?
Open-cell, for most existing houses here, with conditions.
Houston is climate zone 2A: hot and humid, with vapor pushing inward from outside for most of the year. That reverses a lot of the building-science advice written for colder places. The assembly needs to be able to dry, and it needs to show you when something is wrong.
Open-cell foam is softer, cheaper per inch of thickness, and lets vapor through. If a shingle fails and water gets through the deck, it tends to find its way through open-cell foam and show up as a stain or a drip, which is what you want. You find the leak.
Closed-cell is denser, a vapor retarder, and more insulation per inch. It also holds water against the sheathing if the roof leaks. The deck can rot behind it for a long time before anyone sees a mark on a ceiling. Closed-cell is sometimes sold on wind resistance, and the coast does carry stricter wind requirements than inner Houston; if that is part of the pitch, ask for the tested roof assembly the claim rests on, not the brochure.
Here is the concession on open-cell. Because it passes vapor, building-science researchers working in hot-humid climates have documented moisture collecting high in unvented open-cell attics, near the ridge, in houses where the attic has no connection to the conditioned air. The fix is small and well understood: a modest supply of conditioned air into the attic, or a dehumidifier serving it. But it has to be designed in. An attic that is sealed and then ignored is not conditioned. It is just closed.
What goes wrong with gas appliances in a sealed attic?
This is the item that is a safety issue rather than a performance one, and it gets missed.
Plenty of Houston houses have a gas furnace, and sometimes a gas water heater, in the attic. Older atmospheric units draw their combustion air from the space around them and send exhaust up a flue by natural draft. In a vented attic that works, because the attic is full of outside air.
Seal the attic and that combustion air supply is gone. An atmospherically vented appliance in a tight space can struggle to draft and spill exhaust. Before any foam is sprayed, every gas appliance in that attic needs to be either replaced with a sealed-combustion, direct-vent unit that pipes its own air in from outside, or moved, or replaced with electric equipment. A heat pump is the obvious candidate if the HVAC is being re-sized anyway.
If a foam quote does not mention the furnace, ask. If the answer is that it will be fine, get a different quote.
What else should you check before foaming?
The roof. Foam goes on the underside of the deck. If the roof has 2 or 3 years of life left, replace it first, while the deck can still be inspected and repaired from both sides. Also read the shingle manufacturer's warranty language on unvented assemblies before the foam goes in, not after.
The old floor insulation. Blown insulation on the attic floor can stay or go. Leaving it holds the attic at a slightly different temperature from the house. Removing it couples the attic to the rooms below, which is the point. If that insulation has hosted rodents, it goes regardless.
Termites. Formosan and native subterranean termites are both a live concern here. Foam does not attract them, but foam run down walls and onto the slab edge can hide mud tubes from an inspector. Keep foam in the attic, off the foundation perimeter, and keep your termite contract current.
Resale. Some inspectors and buyers get nervous when they cannot see the roof deck. Keep the foam contractor's paperwork, the product data, the new load calculation, and the combustion-appliance changes in one folder. A buyer's inspector who sees that folder has something to read other than foam.
When is a vented attic the better answer?
More often than foam contractors will tell you.
A vented attic done properly is cheaper and perfectly respectable. Done properly means the ceiling plane is air-sealed first: top plates, recessed cans, the attic hatch, plumbing and flue chases, the gap around the air handler return. Then the ducts are sealed with mastic, not tape, and the blown insulation on the floor is brought up to a real depth. That work gets a lot of the benefit for a fraction of the cost, and the roof deck stays visible for the life of the house.
It is the better answer when:
- the air handler is in a closet downstairs and very little duct runs through the attic
- the roof is due for replacement soon and the budget cannot carry both
- the house is a likely teardown in the next few years, which is the math covered in remodel or tear down and rebuild
- a pier-and-beam house has bigger problems under the floor than over the ceiling
That last one is worth a sentence of its own. On an older inner-loop pier-and-beam house, the crawlspace often has the worse moisture story, and money spent sealing the attic first is money in the wrong end of the house.
So which would I pick?
On a typical Houston slab house from the 1980s or 1990s, with ducts and a gas furnace in a hot attic, a roof in decent shape, and owners who plan to stay: open-cell foam on the deck, the furnace replaced with sealed-combustion or a heat pump, a new Manual J, equipment re-sized to it, and a small conditioned supply into the attic. In that order, priced as one job.
I would pick the vented attic, air-sealed and re-insulated, for a house with a short hold, a failing roof, or an air handler that is already indoors.
